A Small Client Taught Me the Real Difference Between Heat Pumps and HVAC Units with Heaters

I’m a mechanical contractor who’s been handling HVAC equipment orders for about five years. In that time, I’ve personally made—and documented—four significant mistakes, totaling roughly $12,000 in wasted budget. I now maintain our team’s equipment checklist, mainly so I don’t repeat my own brain cramps. The mistake that taught me the most happened on a small hotel job in November 2022.

The Setup

The client was the manager of a 14-room boutique hotel. She had an aging gas furnace and wanted to switch to something more efficient. She said, “We’re small. Are we even worth a contractor’s time?” That question landed hard. I’d been in her shoes. When I was starting out, the suppliers who treated my $200 orders seriously are the same ones I still call for $20,000 orders today.

After checking her mechanical room, I decided to spec AAON. I knew their rooftop units and AAON chillers had a solid reputation for durability, and she liked the idea of a water-source heat pump. I called the local AAON rep and asked for a quote.

The Mistake

The rep sent over a pretty standard pile of spec sheets. I was juggling two other projects, and honestly, I skimmed. I saw the phrase “AAON HVAC unit with electric heater” and thought, “Good enough—a heat pump is just a type of HVAC, right?”

Wrong. A heat pump and an HVAC unit with a heater are two different animals. A heat pump moves heat; a resistance heater literally burns electricity to make heat. AAON even has separate model configurations for them. I knew that. But I assumed “heat pump vs HVAC” was a marketing distinction, not a functional one. That assumption cost us.

When the unit landed on site, I checked the nameplate before the crane was even gone: “Cooling Only with Electric Heat.” My stomach dropped. The client had asked for a heat pump because she wanted year-round efficiency and possible utility rebates. The electric heater would’ve crushed her winter operating costs—the exact thing she was trying to escape. Oh, and the worst part: the electric heater also would have required a bigger electrical service, which the old building didn’t have.

We stopped the install, returned the unit, and reordered the correct model. The freight, restocking, and labor came to around $3,200, plus a two-week delay. And this was a small job. I’d made a big mistake because I didn’t apply the same rigor to a small client that I would to a big-box retail project.

Here’s something HVAC vendors won’t tell you: even within the same brand, “heat pump” and “heat” are not interchangeable. Those model-number suffixes are there for a reason. Read them. I didn’t.

The Filter That Almost Made It Worse

While we waited for the replacement, the hotel manager tried to help by sending me a link to a K&N air filter. She’d read that K&N filters were reusable and thought they’d be the perfect money-saver. I almost just ordered it. The order was small, and I didn’t want to seem like a sales guy upselling her.

But I’d just gotten burned by not checking specs, so I pulled up the installation manual for the replacement AAON unit. The filter rack wasn’t designed for that style of filter. K&N filters are built for engine intake systems—not for HVAC air handlers. Putting one in a commercial unit would increase pressure drop, strain the blower, and void the equipment warranty. I told her we’d stick with the factory filter and she’d still save money with the heat pump. She later said she appreciated that I didn’t just say yes.

That was my near-miss moment. I was one click away from ignoring engineering reality because I wanted to keep a small client happy. It reminded me that “small” doesn’t mean “skip verification.” In fact, small projects have less room for hidden costs than big ones.

What I Learned

Once the correct AAON water-source heat pump showed up, installation went smoothly. The hotel’s energy use dropped noticeably compared to the old gas furnace—and the owner has already asked us to quote the building next door.

I now keep a checklist that has caught at least seven potential ordering mistakes in the past 18 months. The first line on it is: “Is this a heat pump, or is it an HVAC unit with a heater?” Because that distinction is real, and it’s easy to miss when you’re moving fast.

I also keep FTC advertising guidelines in mind when I talk to clients. Per FTC guidance (ftc.gov), environmental marketing claims like “energy efficient” need to be substantiated. So I never tell a client “you’ll definitely save money” without showing the AHRI performance data. That’s not just legal caution—it’s the kind of honesty that builds long-term relationships.

And about small clients: treating a $5,000 order with the same care as a $50,000 order is not charity. It’s investment. Today’s small order might be tomorrow’s expansion. The hotel owner might only have 14 rooms now, but she’s already planning the addition.
