AAON HVAC Maintenance: A Cost Controller's 6-Step Checklist for Distributors, Condenser Coils, and the Small Stuff

Why I use a checklist instead of a budget speech

I'm a procurement manager at a 12-person facilities company. We look after 30 commercial buildings, and our operating budget sits at about $180,000 a year. Over the last 6 years, I've documented every order in our cost tracking system and negotiated with more than 40 vendors. The biggest lesson? Budget overruns rarely come from one dramatic failure. They come from small, repeated decisions that nobody writes down.

That's why I run every piece of equipment—from an AAON rooftop unit to a break-room Frigidaire ice maker—through the same cost-control checklist. It keeps the big-ticket items honest and stops small appliances from quietly eating the operational budget.

This checklist is for facility managers and contractors who are tired of defending maintenance costs with gut feeling. It's not a theoretical framework. It's six steps I actually use.

The 6-step cost-control checklist

Step 1: Inventory everything that costs money to run

Start with the obvious: the AAON water source heat pumps, the AAON chiller, the condenser coils. Then keep going. Add the Frigidaire ice maker in the break room, the portable kerosene heater in the storage bay, the small exhaust fan that never gets inspected. If it plugs in, burns fuel, or has a filter, it goes on the list.

Why does this matter? Because you can't budget for something you haven't named. I found two 20-year-old electric heaters in a storage closet that had been drawing power for years. They weren't in any maintenance plan. They were just there. That's $400 a year in wasted electricity.

The Frigidaire ice maker in our employee break room is a good example. It's not a critical asset. But it has a water filter and a small condenser coil. If we ignore it, the ice maker stops making ice, and someone that week has to buy bagged ice for the kitchen. That's not a crisis. But over a year, the replacement filters, descaling, and a one-time service call add up.

Put another way: the total cost of owning small equipment is more than the sticker price. For the ice maker, I budget $80 a year for cleaning and filters. That's cheaper than the $350 service call when the water valve clogs. The same logic applies to the mini-split, the small refrigerator, and the ice maker. No machine wants to be ignored.

Step 5: Know the real cost of a kerosene heater

We keep one kerosene heater for a warehouse bay that isn't on the main heating loop. It's not a primary heat source. It's a spot warmer for package-sorting areas during the 10 or 12 coldest days of the year. The heater itself was about $120. The kerosene is an operating cost. The wick and annual service are another $45. But the hidden cost is the risk of using it without ventilation or monitoring.

The portable kerosene heater is the budget option—until someone runs it overnight with a CO detector that has dead batteries. I keep it on the same maintenance calendar as the AAON units. We set a reminder to check the detector, inspect the wick, and air out the bay before use. That process costs nothing and avoids a very expensive emergency.

Step 6: Track every order and review the benchmarks quarterly

It took me about 150 orders to understand that the cheapest invoice is not the cheapest cost. What I mean is: the cost of managing a bad vendor also belongs on the P&L, even if it doesn't appear on the invoice. After 6 years of tracking invoices, I've found that about 35% of our budget overruns came from emergency purchases—parts we bought because we didn't have a relationship with the right vendor yet. The fix was simple: establish benchmarks for the items we buy regularly.

  • Buying a Frigidaire ice maker—or any appliance—and never scheduling a service check.

That last one is the most expensive mistake. I'd rather work with a supplier who says this part needs attention after 10 years than one who says set it and forget it. The first supplier respects the budget. The second one is selling hope.

Everything I'd read about budget-friendly maintenance said to minimize vendor relationships and buy on price. In practice, the opposite has been true for us. A specialist who knows the limits of their own parts is worth more than a generalist who promises the world. At least, that's been my experience with commercial equipment in our portfolio.

As of March 2025, the process I just described is still the one I use. I'll probably adjust it next quarter when the data tells me something new. That's the point.
